After three years using AI at work and at home, I’ve learned something simple: capability is overrated when adoption is optional. The technology can sprint. Humans move at the speed of trust.

So yes, I hear the drumbeat: agents, autonomy, orchestration, context, vibecoding, copilots… copilots for copilots.

They’re all important.

But I’m planting my flag somewhere else: In 2026, the biggest AI differentiator will be engagement.

AI can be astonishingly capable. Yet capability doesn’t matter if people don’t:

  • understand what the tool is (and isn’t),

  • trust it enough to try it,

  • feel safe using it at work,

  • know what “good use” looks like in their role,

  • and have leaders who normalize it through day-to-day behavior.

That’s why my focus for 2026 is simple: Engagement is the new adoption strategy.

The Engagement Gap Is Real (and Measurable)

Here’s what the research is telling us and what too many organizations are still underestimating:

1) The generational gap is not subtle.
In late 2025, Pew found big differences by age in how often people report interacting with AI. Younger adults are far more likely to interact frequently, while older adults are much more likely to say they interact less than several times a week. (Pew Research Center)

Translation: your workforce doesn’t start from the same baseline. Any one-size-fits-all rollout guarantees uneven engagement—and uneven outcomes.

2) The leadership-employee gap may be the most dangerous one.

That sounds harmless until you realize what it creates inside organizations:

  • Leaders assume “people are already using it.”

  • Employees assume “leaders don’t get the day-to-day reality.”

  • Both sides quietly lose momentum.

3) The strategy-and-guardrails gap is widening.

Translation: AI is entering workflows faster than clarity is entering culture.

4) Trust isn’t a “nice-to-have.” It’s the conduit.
Edelman’s 2025 AI trust work is blunt: being informed and trusting AI both significantly increase the likelihood that someone becomes an enthusiastic adopter. (Edelman)
And a Harvard Business Review piece citing Deloitte’s TrustID Index reported trust in company-provided gen AI fell sharply over a short period in 2025, especially among frontline workers. (Harvard Business Review)

That last one matters because frontline skepticism doesn’t stay contained. It becomes culture. It spreads through informal networks. And it can turn “AI transformation” into “AI avoidance.”

Why This Matters Beyond Work

Engagement isn’t just a workplace issue.

It’s also the only realistic antidote to a world where people are asking: “What’s real anymore?”

When public trust is fragile, political engagement with AI becomes reactive:

  • calls for regulation spike after scandals,

  • public opinion swings with headlines,

  • and organizations struggle to explain what AI is doing and why.

So yes, “agents” may be the technology story.

But engagement is the stability story: for employees, leaders, customers, and communities.

The 2026 Shift: From Tool Rollouts to Engagement Systems

Most organizations treat adoption like a campaign:

  • launch email,

  • town hall,

  • training,

  • done.

But AI engagement isn’t a campaign. It’s a system, a set of leader behaviors, shared norms, safe practices, and role-based use cases that compound over time.

A key shift I’m watching for in 2026: organizations moving from “AI training” to AI enablement, where managers become multipliers, not bystanders.

A Practical 2026 KPI (Try This)

If you want one metric that cuts through the noise: % of employees who use one approved AI tool at least weekly for real work and can describe one clear value it created.

Why? Because it combines:

  • frequency (habit),

  • governance (approved tool),

  • outcomes (real value),

  • and understanding (they can articulate it).

It’s hard to fake and it’s the best early signal for sustained adoption.

Closing: Engagement Is the Point

2026 will bring more impressive tools. No doubt.

But the organizations that win won’t be the ones with the most advanced tech.

They’ll be the ones that build:

  • understanding at scale,

  • trust through transparency,

  • and engagement through leadership behavior.

Engagement isn’t the soft part of AI. It’s the part that makes everything else real.
